A stalled migration, restarted

What was broken
BDA was moving 49 client sites from its homegrown platform to Adobe Commerce. When I arrived the program had sat for two years. Nothing had migrated, there was no roadmap of launch timing, and clients had heard nothing about what was coming.
What I did
I built the roadmap and the launch sequence, and wrote the client communications. For each site I project-managed the account executive with the client and my developers, so every feature and function was accounted for, and helped the account executive deliver the client documentation. Then I coordinated with each client’s IT team on the DNS switch to Adobe Commerce.
What changed
Eighteen sites went live: faster, more effective launches, and sites that were quicker and easier to change once they were up. The digital organization was restructured mid-program, with 31 sites still to go.
From zero to eighteen
For two years the answer to “when do we move?” was nobody knows. The roadmap gave every client a date and a plan, and the launches started.
I also wrote the first guidelines for how internal teams were billed for ecommerce work, so account executives knew what they were paying for and why.
